Repair or replace
Repair makes sense when the roof is under about 15 years old, the damage is localised, and the rest of the surface is sound. Replace when the roof is near the end of its service life, when granule loss is widespread, or when you are into a third repair in as many years. At that point repairs are just instalments on a replacement you will do anyway.
One useful test: if the repair cost approaches 30% of a full replacement, replacing is almost always the better value, because the repair carries no warranty on the surrounding roof and colour-matching aged shingles is rarely successful.
What most leaks actually are
Field shingles fail far less often than the details around them. The overwhelming majority of leaks originate at penetrations and transitions: chimney and wall flashing, plumbing boots, valleys, and skylight curbs. A cracked plumbing vent boot is one of the single most common causes and one of the cheapest to fix.
This is why a leak directly above a room is often not directly above the failure. Water travels along the deck and rafters before it drops, sometimes many feet, which is why finding the entry point is a real part of the labor cost.
